Three things engineering managers do to prevent burnout that actually accelerate it

The problem with being good at solving problems
Engineering managers are good at solving problems. When they sense burnout coming, they apply the same approach: get more organized, try harder, grind through it.
That's the trap.
1. They optimize for visible output
When output feels low (and it does in months 10 to 18 for almost every new manager), the instinct is to produce more. Send more messages. Write more documents. Sit in more meetings to signal engagement.
Management impact is largely invisible and lagged. Your best work this week shows up in your team's performance 6 to 12 months from now. Compensating by being more visibly busy increases workload without increasing leverage. You spend energy you don't have on signals that don't help.
What to do instead: Define your impact on a 90-day lag. What did you unblock this quarter? Who did you develop? What ambiguity did you remove? Measure those things. Weekly output metrics are the wrong instrument for this job.
2. They cut recovery time first
When things get tight, the first items off the calendar are the ones without immediate output: peer 1:1s, protected thinking time, exercise, sleep.
Those aren't luxuries. They're the processing infrastructure for the job. Cut them and you push forward on a debt that compounds.
What to do instead: Protect two things as non-negotiable: sleep below seven hours measurably degrades executive function, and one weekly hour with no output goal. Everything else can compress. These two cannot.
3. They wait until the feeling is undeniable
Burnout is not a binary event. It is a gradient. By the time you can not ignore it, you have been operating in a degraded state for three to six months, and recovery time is proportional to how long you waited.
The managers who recover fastest catch the early signals: shorter patience in meetings, a flattened emotional range at work, the sense that Monday mornings and Friday afternoons feel the same.
What to do instead: Run a monthly check on three questions. Are you as curious about your team's problems as you were three months ago? Are you giving specific feedback or defaulting to vague encouragement? Is there at least one thing you are genuinely looking forward to at work this week?
If the honest answers are no, no, and no, you are in the early window. That window closes.
Why it matters for your team
A burned-out manager is significantly more likely to lose a high-performer in the next quarter. Research on manager-team dynamics consistently shows that team attrition follows manager state, not the reverse. You can not give what you do not have.
The structural answer is not self-care in isolation. It is having someone outside your org who can name the pattern before you are too far inside it. A peer who has been through it, or a coach who works specifically with engineering managers, can catch what a performance review misses.
That is what structured support for engineering managers is for. Not inspiration. A set of tools, applied early, when they can still work.
